Gym Smart vs. Corporate Smart: The Key to Running a Thriving Gym
How to make decisions that serve your whole gym, not just the loudest voices.
A couple of weeks ago, I had a call with one of our gym owner clients.
His gym was doing well—steady growth, solid retention—but he was stressed out.
He’d had conversations with six or seven members who all said something similar:
"I wish you had later evening sessions."
"The programming feels a little repetitive."
"Have you ever thought about offering more open gym time?"
Because he cares deeply about his members, his first instinct was to change everything.
But after our conversation, he made a different choice
The Gym Owner’s Dilemma
If you run a gym, you’ve been in this situation before.
A few members voice an opinion, and suddenly it feels like the entire gym feels the same way.
You start questioning your programming, your schedule, your systems—wondering if you need a big shift.
But here’s the truth:
A few loud voices don’t represent the whole gym.
Not every suggestion is worth implementing.
Knee-jerk decisions can make your gym worse, not better.
That’s why the best gym owners don’t just react to feedback. They make Gym Smart decisions.
Gym Smart vs. Corporate Smart
In Unreasonable Hospitality, Will Guidara talks about Restaurant Smart vs. Corporate Smart.
Corporate Smart businesses focus on efficiency, consistency, and profitability through centralised decision-making, structured systems, and data-driven decisions that serve the majority. This is how big-box gyms operate. They analyse trends, standardise operations, and optimise for growth and scale.
Restaurant Smart businesses focus on experience, personalisation, and empowering staff to make real-time decisions. This is what makes independent businesses stand out—creating an environment where people feel seen, valued, and connected.
At Fitpreneur, we talk about this in terms of Gym Smart.

We gift our new coaches ‘Unreasonable Hospitality’ to ensure we’re always going above and beyond.
Why You Need Both Gym Smart and Corporate Smart
Too many independent gym owners think they have to choose between structure and experience. They either:
Over-systemise their business (becoming too rigid and transactional)
Over-personalise everything (lacking the systems needed for sustainable growth)
The best gyms do both.

Gym Smart isn’t about rejecting structure. It’s about using it in a way that improves the experience, culture, and retention of your members.
A Corporate Smart decision might be setting up an automated check-in system to keep track of attendance.
A Gym Smart decision is ensuring your coaches personally follow up with members who have missed a week.
A Corporate Smart decision might be running a tight class timetable to maximise efficiency.
A Gym Smart decision is coaching your trainers to recognise when a member needs extra attention beyond the structured session.
A Corporate Smart decision might be creating a referral programme with a discount incentive.
A Gym Smart decision is making new members feel so welcomed that they naturally want to refer their friends—no incentive needed.
You need both.
The Danger of Small Data Thinking
Back to our client.
He was ready to rebuild his programming, change his timetable, and add an open gym option based on six or seven conversations.
That’s reactive thinking, not Corporate Smart thinking.
Corporate Smart thinking would have meant looking at data across the board and making a change if it benefited the majority of members.
Gym Smart thinking meant stepping back and asking:
What does the actual data say? His attendance and retention were strong.
What’s the real issue? Maybe these members just needed more variety in their sessions.
What’s the best response? Instead of a full system overhaul, he tried small personal tweaks—like coaching his trainers to add more variety in warm-ups and finishers.
The result? The feedback resolved itself without disrupting the entire business.
Are You Running Your Gym Smart?
Before making any major decision, ask yourself:
Am I solving a real problem or reacting to a loud minority?
Am I looking at actual data or just personal opinions?
Is this a system-wide issue, or can it be fixed with a personal touch?
Corporate Smart gyms run smoothly. Gym Smart gyms make people never want to leave.
The best ones? They do both.
